Why “just add more help” still backfires—only now the “help” might be an army of agents.

Fred Brooks wrote his famous line in 1975:

“Adding manpower to a late software project makes it later.”

The point wasn’t that people are bad. It was that software work doesn’t scale like digging a ditch. When you add contributors late, you don’t just add output—you add communication paths, onboarding cost, coordination overhead, and integration risk. The project becomes a traffic jam.

So… what happens when the “new people” aren’t people?

What happens when you can add 10 AI coding agents in an afternoon?

Define contracts (inputs/outputs, error cases, invariants). Let agents implement behind those boundaries.

2. Make “definition of done” executable

A feature isn’t “done” when code exists. It’s done when tests prove the behavior. Ask agents for tests first, or alongside code.

3. Limit parallelism to reduce merge entropy

Run fewer agents, but give them sharper tasks. You’re optimizing for integration, not raw code volume.

4. Use AI to shrink the risky parts

Have agents:

  • identify edge cases
  • propose failure modes

  • produce runbooks

These improve confidence, which is what late projects actually need.

5. Treat AI output as a draft, not a delivery

Late projects die from “looks done” code. Build a culture where AI code is assumed suspicious until proven.
